I can see the story now: instead of finding the Huns still alive, the Huns find Mulan and take her in from the cold. Shan Yu recognizes her as the soldier from the mountains who bested him. He’s not the least bit bothered that she is a woman (since there actually were women in the Hun army), and since he’s impressed by her wits and skills, he proposes she join the Hun army as his right hand woman. She reluctantly agrees and eventually finds herself widely more respected by the Huns than she ever was by Li Shang and his pathetic excuse for an army. One day, she catches herself in the mirror, looking at what she’s become...and she likes it!

Imagine: Mulan, betrayed by those she considered her friends and comrades, makes her own army. Built of women and girls who are sick and tired of not being considered and treat as nothing but objets, managing to even recruit the emperor's own concubines and daughters. Mulan trains her army with an iron fist for years until she finally sends word to the imperial palace about her oncoming attach, not taking her threats seriously, the secretary of the emperor doesn't even consider showing the message to emperor, committing a grave mistake. Mulan brings her army to the imperial palace, every women and herself dressed as servant and concubines, that's when they strike. The women army easily takes out the guards and the emperor is taken hostage by Mulan who demands for Li Shang to come forth this instant. Shang does so in hopes to save the emperor only to recognize Mulan, now dressed once again in her father's armor, sword in hand. She defies Shang with a fight to the death, Shang tries to reason with her, going as far as to apologize on his knees to her in the name of the whole Chinese army for the way they treated her but it's no use, Mulan wants revenge and respect for all the women of China. Seeing there's nothing he can say to her, Shang accepts the fight and take out his sword. An epic fight happens and Mulan comes out as the winner by plunging her sword in Shang's chest, staring at him dead in the eyes as he slowly drift off to the afterlife. The emperor is then publicly executed and Mulan is chosen as empress.

Definitely seems you had some fun with writing Mulan's snark throughout the song. In addition, the lyrics really show how she is thinking less like a warrior and more like a hunter, such as with her analogies to striking vipers or stalking tigers. She has no intention of giving Shang or the army any openings; she's going for the kill right away. And given how she is willing to sacrifice many of the people standing up for this revolution, it shows how right she is when seeing how dark she is like the dark side of the moon.

Imagine: The capital receives the warning, and don’t know who is going to strike. They prep around the walls, but don’t realize that their enemy is within China until after the capital city is stormed, weak in its defenses. Shang and the rest of the army hurry back to the capital as fast as they can, but the capital city is already in ruins, all soldiers that had been there are dead or captured, and the emperor is imprisoned. They try to fight against the army, thinking that there had to be someone else that stormed the capital. Surely a bunch of girls couldn’t have taken down the capital, right? They finally make it into the center of the palace, only to make an alarming discovery. Mulan, sitting on the throne, sword in hand, ready to strike. That’s when they realize just how big of a mistake they made… “Hello, Shang.” She says, her voice filled with malice.
Right before she runs him through with her sword.

It’s so interesting, her turning, because she views Shang as the bad guy, partly because so many people died (along with her father).
But then, in this song, she says “Most of you won’t make it, but that’s a sacrifice I’m willing to make.”
Mulan has become as bad as Shang, and will likely be the cause for even more death.

You should do Merida turned into a villain! Basic Story: Merida is unable to undo the curse she put on her mother. She feels so much regret that she runs away from the throne and the prince she was forced to marry. Alone in the woods her emotions get the best of her and she plans her refenge: on her father for forcing her to marry, on the witch in the woods for giving her the curse, and on the whole kingdom for everything that has gone wrong in her life.

Mulan becoming a Disney villain in an alternate universe is one of the more believable scenarios in my opinion. Treated like an object by society, giving up everything for her country and still being treated like crap for it, and being betrayed by this dude who acted like she was an appreciated friend and ally. It only takes a few minor tweaks and rewrites to be a believable villain origin story.

Quick question: What does Mushu look like in this universe?
I imagine as Mulan's ancestral guardian, he tries to lead her down a path of righteousness. But after centuries of being mocked by the other ancestors, he too becomes bitter and seeks revenge...
Mulan trains Mushu along with her army and the tiny lizard grows into a massive, fire-breathing monster who can burn down whole cities with ease.
